Improving response times

Almost nobody is slow because they type slowly. The time goes somewhere else, and it is usually the same somewhere else.

Where the time actually goes

Measure it before fixing it. In most teams the breakdown is roughly:

  • Waiting to be picked up. Usually the largest share, and it is not work at all.
  • Finding out what was agreed before. Reading a thread, asking a colleague.
  • Writing. The part everyone assumes is the problem, and rarely is.
  • Waiting for someone else. A colleague, a supplier, a decision.

Fix the pickup delay first

It is the biggest share and the cheapest to fix. Someone owns the queue at all times – not "the team", a named person on a rota. A ticket that is unassigned for two hours was not being worked on.

Then fix the finding-out

Everything that keeps context on the ticket pays back here: internal notes instead of side conversations, the customer's full history in one place, and a knowledge base that offers the answer while the reply is being written. See building a knowledge base.

Then reduce the writing

Templates for the mechanical replies and AI drafting for the rest. This is real time, but it is third on the list – fixing it while tickets still sit unassigned for two hours changes very little.

Shortcuts that make it worse

  • Closing fast to improve the number. The reopened ticket costs more than the original.
  • Auto-replies counted as responses. Improves the metric, changes nothing for the customer.
  • Unattended AI replies for anything non-trivial. A wrong answer arrives faster and costs more.

Set a target you can meet

What is the fastest single improvement?

A named person owning the queue each day. It costs nothing and usually removes the largest share of the delay.

Does AI make support faster?

At drafting, measurably. It does nothing about tickets waiting to be picked up, which is usually the bigger problem.

Should we answer outside business hours?

Only if you promised to. Otherwise it sets an expectation you will have to keep.

Is a faster response always better?

Up to a point. Past it, speed starts costing accuracy, and a wrong answer is slower than a late one.
